Merry Grinchmas! The ultimate Christmas character cupcake.
The Grinch is easily one of the most iconic Christmas characters ever, and these cupcakes are my own fun twist on him! I’ve made this design for years and it’s always one of my most popular festive creations. The bright green fur, the cheeky little smile, and that tiny Santa hat make him instantly recognisable, but what really makes these special is the shaped cupcake technique. Instead of a regular round cupcake, I use foil balls during baking to give the Grinch his signature head shape. It’s such a simple trick, but the moment you add the fur and the eyes, he comes to life in the cutest (and grumpiest!) way.
Whether you’re hosting a Christmas party, planning a movie night, or just want to bake something fun and impressive, these Grinch cupcakes are guaranteed to steal the show.
The Grinch Design
This Grinch cupcake is all about playful texture and character. The bright green buttercream fur instantly brings him to life, and the shaped cupcake base gives him that perfect Grinch silhouette before you even start decorating. Using a grass piping tip makes the fur incredibly easy to achieve, just pipe, lift, and repeat until he’s fluffy and full. One of my favourite little touches is the mini red heart sprinkle baked right into the cupcake. Every year this completely divides the internet, the Grinch fans spot it immediately, and everyone else has absolutely no idea what it means until someone explains it. It’s such a tiny detail, but a fun nod to his “heart growing three sizes” moment.
The rest of the design comes together with simple, accessible ingredients: yellow M&M eyes, black buttercream facial details, and a hand-cut red fondant Santa hat. A row of white buttercream stars gives the hat its fluffy trim, finishing the whole look in the cutest, most festive way.
No matter how many times I make him, he always steals the show, and every Grinch ends up with their own little personality based on how you angle the eyes and eyebrows.

Things I Used
Here are the tools and ingredients I used to make these cupcakes. If you’re recreating them, these links will save you the guesswork:

Basic Buttercream: My go-to buttercream for all designs like this as it holds its shape perfectly.

Vanilla Cupcakes: Any simple vanilla base works great, I tinted mine green but this is optional.

Green Food Gel: For that classic bright Grinch colour. I used this for the batter and the buttercream.

Black Food Gel: To colour a small amount of buttercream for the face features.

Piping Bags: You’ll need three: one for green, one for white, one for black.

Piping Tip 233 (Grass Tip) Creates the fluffy fur texture, it really brings him to life.

Piping Tip 3: For eyebrows, pupils and smile. You can just snip the end off a piping bag if you don’t have this tip.

Piping Tip 18: For the fluffy trim on the Santa hat.

Yellow M&M’s: With the tops copped off for the iconic Grinch eyes.

Mini Red Heart Sprinkles: Optional but a really cute hidden detail baked inside the cupcakes. Make sure you use bake-stable sprinkles, as regular ones will bleed or lose their shape in the oven. If you’re not sure your sprinkles can handle the heat, simply add the heart on top after baking instead.

Ingredients
- 12 Vanilla cupcakes
- 1 Batch of my basic buttercream
- Green gel food colouring
- Black gel food colouring
- Red fondant
- 12 Red heart sprinkles
- 24 Yellow M & Ms
- 6 Pocky sticks (cut in half)
Equipment
- 12 Cavity cupcake tin
- 12 Green cupcake cases
- 24 Foil balls
- 3 piping bags
- 1 Grass piping tip (233)
- 1 Small round piping tip (3)
- 1 Small star piping tip (18)
- A sheet of parchment paper
- A rolling pin
- A sharp Knife
- Cocktail sticks (if needed)
How to...
Step 1
Before you begin decorating, prepare the fondant Santa hats. Roll out a piece of red fondant on a sheet of parchment paper and use a sharp knife to cut out simple hat shapes. They do not need to be perfect or identical, just make sure they are small enough to sit on top of a cupcake. Leave the hats to firm up at room temperature while you continue with the cupcakes.
Step 2
Stir a few drops of green gel food colouring into your vanilla cupcake batter until you reach a bright Grinch green. You don’t need to add much, a little goes a long way with gel colouring.
Step 3
Place cupcake liners into the tin and fill each one halfway. Add two small foil balls between the liner and the tin to create the Grinch face shape. Make sure the batter stays at half full so the cupcakes keep their shape as they rise.
Step 4
Place one small red heart sprinkle onto the top of each portion of batter. This step is optional but creates a super cute surprise when the cupcakes are baked.
Step 5
Bake the cupcakes until cooked through, keeping the foil balls in place. Remove them from the oven and allow them to cool completely before decorating.
Step 6
Make a batch of basic buttercream. Scoop out half a cup and leave it white. Scoop out another half cup and colour it black. Set both aside. Tint the remaining buttercream green. Start with a small amount of gel colour and gradually add more as needed. Green deepens as it rests, so do not add too much too quickly.
Step 7
Fill a piping bag fitted with a grass tip (233) with the green buttercream. Begin piping small clusters of grass around the edge of the cupcake. Keep the piping bag close to the surface, squeeze, then pull up quickly to create short spikes.
Step 8
Continue piping the green buttercream all over the cupcake, working from the outside toward the center. Leave a small gap at the top where the Santa hat will sit. The spikes should be short and close together so the cupcake is fully covered and fluffy.
Step 9
Use a small sharp knife to carefully slice the tops off each yellow M&M. Cutting them this way creates that perfect flat surface for the Grinch’s eyes. Set them aside so they’re ready to place as soon as your buttercream fur is piped.
Step 10
Gently press each M&M into the buttercream to create the Grinch’s eyes. Position them slightly off-centre for that classic mischievous expression.
Step 11
Fill a piping bag fitted with a small round tip (3) with black buttercream. Pipe the eyebrows and pupils and directly onto the M & Ms. Keep the lines slightly curved to emphasise the Grinch’s grumpy, playful look.
Step 12
Piping the smile directly onto the buttercream fur can be tricky, especially if the piping tip catches on the texture. If you struggle then an easier method is to pipe the smile onto parchment paper instead. Place the sheet in the freezer for a ten minutes until it firms up, then gently lift it off the paper and press it onto the cupcake. It will soften and stick naturally as it comes back to room temperature.
Step 13
Insert a Pocky stick (or similar thin biscuit stick) into the cupcake at a slight angle. This helps support the fondant Santa hat so it sits upright without sliding. Make sure the stick is secure before adding the hat in the next step.
Step 14
Add a little buttercream on to the pocky stick and sit the fondant hat on top, gently press it so it sticks. If the fondant is still soft or you want extra support, push a couple of cocktail sticks into the cupcake behind the hat to hold it upright. Remember to remove all cocktail sticks before serving.
Step 15
Add the white buttercream to a piping bag fitted with a small star tip (18) Pipe a line of stars across the bottom of the hats. If needed go over with a second row. Then pipe a pompom onto the point.
The Results! Well done.

Notes & Tips

The fondant Santa hats are much easier to handle once they’ve had time to firm up. Making them a day ahead makes a huge difference.

Start with a small amount of green food gel in the cupcake batter and buttercream. The colour deepens naturally as it rests.

Only fill the cupcake liners halfway. Overfilled cupcakes won’t hold the Grinch shape.

After adding the foil balls, pinch the cupcake liners to keep the shape during baking.

If piping the smile onto the fur is tricky, pipe the shape onto a small piece of parchment paper instead. Freeze it for a few minutes, then transfer it onto the cupcake once it’s firm.

Fondant hats can be attached with a little buttercream. If they feel too soft, use cocktail sticks for support while they set (just remember to remove them before serving).

Use tweezers to place the M&M eyes neatly without disturbing the fur.

If your buttercream gets too warm, the fur won’t hold its shape. Chill the piping bag for a few minutes and continue.

FAQ: Grinch Cupcakes
Can I make the fondant hats ahead of time?
Yes. You can make them a day or two in advance. Let them firm up at room temperature and store them somewhere cool and dry. Do not refrigerate fondant or it will soften and become sticky.
Do I have to add the heart sprinkle before baking?
No. It’s completely optional. If you’re using bake-stable sprinkles, you can add the heart to the batter before baking. If you aren’t sure whether your sprinkles will hold their shape, add the heart on top after baking instead.
My green buttercream is getting darker. Is that normal?
Yes. Green gel food colouring deepens over time. Always start with a small amount and build the colour slowly.
Why is it difficult to pipe the smile onto the buttercream fur?
Piping onto textured buttercream can cause the lines to break. The easier method is to pipe the smile onto a small piece of parchment paper, freeze it for a few minutes, and then transfer it onto the cupcake once it’s firm.
Can I use something other than M&Ms for the eyes?
Yes. Any yellow candy or coated chocolate will work as long as you can cut it cleanly. M&Ms just give the perfect rounded eye shape.
Can these be made the day before?
Yes. Store them in an airtight container in a cool place. If the weather is warm, keep them lightly chilled so the buttercream stays firm and the fondant hats don’t soften.
Do I have to use the foil balls for shaping?
No, but the foil balls do give the cupcakes their distinct Grinch head shape. Without them, the cupcakes will still look great, just a little rounder.
Can I freeze the cupcakes?
You can freeze the undecorated cupcakes once they are completely cool. Thaw them at room temperature and decorate fresh. Fondant hats and piped fur don’t freeze well once assembled.
